What should I spend my time on?&#8221;<\/em><\/p>\n\n\n\n<p>Becoming a manager does require a shift in how you spend your time alongside more attention to <a href=\"https:\/\/www.managementcenter.org\/delegation\/\" target=\"_blank\" rel=\"noopener\">delegation<\/a>. As a manager you still execute plenty of tasks\u2014just not the same ones you used to.<\/p>\n\n\n\n<p>For example, let\u2019s say you previously wrote weekly newsletters and other communications. Now, you\u2019ll spend time checking in with your team to make sure they\u2019re clear on expectations and have the information (and skills) they need to get a draft to you for approval. It might look like this:<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Make the implicit explicit.<\/h3>\n\n\n\n<p>You\u2019ll block out 30 minutes to prep a <a href=\"https:\/\/www.managementcenter.org\/resources\/delegation-worksheet\/\" target=\"_blank\" rel=\"noopener\">Delegation Worksheet<\/a> so you can download all the info in your head and set a clear bar for success. You might spend a few minutes looking for a good quality example (e.g., a previous newsletter) so your staff member can see a model for success.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Seek perspective.<\/h3>\n\n\n\n<p>You\u2019ll talk to them about the project and get input. Do they have ideas for improving the way you\u2019ve done things in the past? Does the timeline seem doable? Are there any areas they think they need support or training?<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Develop people and stay engaged (without micromanaging).<\/h3>\n\n\n\n<p>You\u2019ll suggest resources to support skill development. You might schedule a side-by-side to model one part of the process before they try it on their own, and you\u2019ll block out time to look at a first draft (and maybe more). Before your check-ins, you\u2019ll spend 2-3 minutes prepping the <a href=\"https:\/\/www.managementcenter.org\/resources\/probing-questions-get-beneath-surface\/\" target=\"_blank\" rel=\"noopener\">questions<\/a> you want to ask to see how things are going.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Share and receive feedback.<\/h3>\n\n\n\n<p>You\u2019ll <a href=\"https:\/\/www.managementcenter.org\/resources\/five-tips-for-giving-better-feedback\/\" target=\"_blank\" rel=\"noopener\">give<\/a> and <a href=\"https:\/\/www.managementcenter.org\/resources\/how-to-receive-feedback-part-1\/\" target=\"_blank\" rel=\"noopener\">ask for<\/a> feedback during check-ins and <a href=\"https:\/\/www.managementcenter.org\/resources\/debriefing-template\/\" target=\"_blank\" rel=\"noopener\">debrief<\/a> after they send their first solo newsletter.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Consider comparative advantage.<\/h3>\n\n\n\n<p>Alright, they did great with the newsletters but what about the annual report? When it comes to projects on the line between their role and yours, you\u2019ll also make time to think through each person\u2019s <a href=\"https:\/\/www.managementcenter.org\/resources\/delegate\/\" target=\"_blank\" rel=\"noopener\">comparative advantage<\/a> and decide whether to delegate the report or keep it on your plate. You might even spend 20 minutes each quarter looking at the division of labor for your team and making sure it\u2019s current, clear, and equitable.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Here are some other ways you\u2019ll spend your time:<\/h3>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Holding regular <a href=\"https:\/\/www.managementcenter.org\/resources\/7-tips-making-most-your-check-ins\/\" target=\"_blank\" rel=\"noopener\">check-ins<\/a> with each member of your team (and occasional <a href=\"https:\/\/www.managementcenter.org\/resources\/skip-level-meeting-toolkit\/\" target=\"_blank\" rel=\"noopener\">skip-level meetings<\/a> if you manage managers)<\/li>\n\n\n\n<li><a href=\"https:\/\/www.managementcenter.org\/resources\/give-more-and-better-feedback-with-csaw\/\" target=\"_blank\" rel=\"noopener\">Preparing feedback<\/a> before check-ins<\/li>\n\n\n\n<li>Observing folks in action<\/li>\n\n\n\n<li>Planning ways to <a href=\"https:\/\/www.managementcenter.org\/resources\/in-praise-of-praise\/\" target=\"_blank\" rel=\"noopener\">share praise<\/a> and acknowledge people\u2019s contributions<\/li>\n\n\n\n<li>Identifying big rocks (yours and your team\u2019s) and blocking time to accomplish them<\/li>\n\n\n\n<li>Gathering input from your team and collaborators so that you can make key decisions<\/li>\n\n\n\n<li>Blocking time to manage a hiring process or <a href=\"https:\/\/www.managementcenter.org\/resources\/building-pool-worksheet\/\" target=\"_blank\" rel=\"noopener\">scout candidates<\/a> (tip: you should be scouting all the time!)<\/li>\n\n\n\n<li>Thinking of ways to support your team members to grow the competencies they need to succeed<\/li>\n\n\n\n<li>Scheduling quarterly <a href=\"https:\/\/www.managementcenter.org\/resources\/success-sheet-check\/\" target=\"_blank\" rel=\"noopener\">stepbacks<\/a> on team goals<\/li>\n\n\n\n<li>Planning meetings to reflect and get aligned with your team in advance of <a href=\"https:\/\/www.managementcenter.org\/resources\/sample-goal-development-process\/\" target=\"_blank\" rel=\"noopener\">goal-setting<\/a><\/li>\n\n\n\n<li>Reviewing or updating <a href=\"https:\/\/www.managementcenter.org\/resources\/role-expectations\/\" target=\"_blank\" rel=\"noopener\">role expectations<\/a><\/li>\n\n\n\n<li>Preparing midyear and end-of-year performance evaluations<\/li>\n\n\n\n<li>Planning a staff celebration or planning ahead for the next round of staff birthdays, work anniversaries, and other milestones<\/li>\n<\/ul>\n\n\n\n<p class=\"has-medium-font-size\"><em><strong>Learn how to activate your team\u2019s full potential<\/strong> by enrolling in our <\/em><a href=\"https:\/\/www.managementcenter.org\/bundle\/?Course=Build%20Your%20Package&amp;Type=Component_Ace%20Performance%20Management&amp;templateid=136\" target=\"_blank\" rel=\"noreferrer noopener\">Ace Performance Management<\/a> <em>training package!
