Reprioritization won\u2019t fix all your budget woes or calendar crunch times, but it can help you adjust the time and energy you spend on lower-impact work. <strong>Your goal: making space to focus on what\u2019s most important right now.<\/strong><\/p>\n\n\n\n<p>Before you shift anything, get grounded in your bigger picture. Ask yourself: <strong>what am I running toward?<\/strong> In other words:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Why am I doing this work?<\/li>\n\n\n\n<li>What am I aiming to<strong> <\/strong>achieve?\u00a0<\/li>\n\n\n\n<li>What are our stakeholders and most marginalized community members counting on us for?<\/li>\n\n\n\n<li>What parts of our work help us advance our mission and vision?<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Step 2: Take Stock of New Circumstances<\/strong><\/h2>\n\n\n\n<p>Before deciding what should stay or go, get clear on what\u2019s new and take inventory of your original commitments.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Identify shifting demands:\u00a0<\/strong>\n<ul class=\"wp-block-list\">\n<li>What circumstances<strong> <\/strong>have changed? What<strong> <\/strong>new information do I have?<\/li>\n\n\n\n<li>Are there emerging needs, challenges, or opportunities<strong> <\/strong>I should make room for?<br><\/li>\n<\/ul>\n<\/li>\n\n\n\n<li><strong>List all tasks, projects, and goals<\/strong> currently in progress.<strong> <\/strong>Given what you know now, ask:\n<ul class=\"wp-block-list\">\n<li>Is it still timely<strong> <\/strong>and relevant?\u00a0<\/li>\n\n\n\n<li>Does it still align with team\/org goals?<\/li>\n\n\n\n<li>Will it help us advance our most important work?<\/li>\n<\/ul>\n<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Step 3: Assess Impact and Doability<\/strong><\/h2>\n\n\n\n<p>The Impact-Doability Matrix is a <strong>decision-making tool <\/strong>you can use to set or revisit priorities.<\/p>\n\n\n\n<p>First, reflect on whether the work has <strong>high impact.<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Will doing this work now have a significant impact on achieving my\/our goals?<\/li>\n\n\n\n<li>Will prioritizing this work benefit our most marginalized community members or stakeholders?<\/li>\n<\/ul>\n\n\n\n<p>Next, reflect on whether the work is <strong>doable. <\/strong>Balance being <a href=\"https:\/\/www.managementcenter.org\/resources\/smartie-goals-worksheet\/\" target=\"_blank\" rel=\"noreferrer noopener\">ambitious and realistic<\/a>.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Do I\/we have the capacity (e.g., time, energy), competencies, and resources<strong> <\/strong>(e.g., people power, money) to do this well right now?<\/li>\n<\/ul>\n\n\n\n<p>Then, fill out the quadrants to decide whether priorities should <strong>stay, stop, or shift.<\/strong><\/p>\n\n\n\n<h4 class=\"wp-block-heading has-text-align-center\"><strong>The Impact-Doability Matrix<\/strong><\/h4>\n\n\n\n<figure class=\"wp-block-table is-style-stripes\"><table class=\"has-fixed-layout\"><thead><tr><th><\/th><th class=\"has-text-align-left\" data-align=\"left\"><strong>Low Doability<\/strong><\/th><th class=\"has-text-align-left\" data-align=\"left\"><strong>High Doability<\/strong><\/th><\/tr><\/thead><tbody><tr><td><strong>High Impact<\/strong><\/td><td class=\"has-text-align-left\" data-align=\"left\">Either <strong>shift<\/strong> or <strong>stop*<\/strong><\/td><td class=\"has-text-align-left\" data-align=\"left\"><strong>Stay<\/strong> on your priority list<\/td><\/tr><tr><td><strong>Low Impact<\/strong><\/td><td class=\"has-text-align-left\" data-align=\"left\"><strong>Stop<\/strong><\/td><td class=\"has-text-align-left\" data-align=\"left\">Either <strong>shift<\/strong> or <strong>stop<\/strong><\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p><strong>Shifting<\/strong> means <strong>revising projects <\/strong>so that the \u201clow\u201d parts move higher. Can you make a project more doable by lowering the bar for success (see Step 4) or committing more resources to it? Can you turn a low-impact project into a high-impact one by changing the timeline?<\/p>\n\n\n\n<p><strong>Stopping<\/strong> means <strong>accepting<\/strong> that something no longer makes sense to do now, <strong>honoring <\/strong>the effort your team has already put in, and <strong>letting go<\/strong>. You can set a \u201cstop\u201d timeline. For example, \u201cstop for now and revisit in 6 months\u201d or \u201cstop indefinitely.\u201d<\/p>\n\n\n\n<p><em>*In some cases, high-impact, low-doability projects need to <\/em><strong><em>stay<\/em><\/strong><em> on your priority list. See Step 8.<\/em><\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Step 4: Adjust the Level of Effort or Scope<\/strong><\/h2>\n\n\n\n<p>Reprioritization isn\u2019t a binary \u201cdo it or dump it\u201d decision. When everything feels urgent and important, decide what requires a <strong>gold star<\/strong> (your strongest work or best efforts) and what can be <strong>good enough<\/strong> (solid work that hits the must-haves without going above and beyond).<\/p>\n\n\n\n<p>This isn\u2019t about passing off low-quality work as \u201cgood enough;\u201d it\u2019s about <strong>establishing the minimum bar for success <\/strong>so that you don\u2019t hold yourself to an unrealistic standard. In other words, don\u2019t let the \u201cperfect\u201d be the enemy of the \u201cgood.\u201d<\/p>\n\n\n\n<p>For example, if you\u2019re preparing for a board meeting, \u201cgold star\u201d might be sharing a 10-page booklet that\u2019s error-free and sent to a graphic designer a week before the meeting. \u201cGood enough\u201d would be preparing a 2-page document or deck in-house with bullet points, because you\u2019re redirecting energy toward rapid response or an upcoming campaign.<\/p>\n\n\n\n<p>Ask yourself:&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What truly needs \u201cgold star\u201d effort? Where do stakeholders need to see excellence?<\/li>\n\n\n\n<li>Where can \u201cgood enough\u201d be good enough? Could a lighter-lift version of the project still be effective?\u00a0<\/li>\n\n\n\n<li>Can I\/we simplify or streamline the process while still meeting goals?<\/li>\n<\/ul>\n\n\n\n<p>Here are some <strong>concrete ways you can strive for good enough<\/strong>:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Adjust your timeline.<\/li>\n\n\n\n<li>Narrow the scope of work.<\/li>\n\n\n\n<li>Assign a different project lead.<\/li>\n<\/ul>\n\n\n\n<p>If you\u2019re unclear what \u201cgood enough\u201d could look like, <a href=\"https:\/\/www.managementcenter.org\/resources\/thats-how-weve-always-done-it-a-guide-to-using-ptr\/\" target=\"_blank\" rel=\"noreferrer noopener\">examine your requirements vs. preferences and traditions<\/a>.<\/p>\n\n\n\n<p><em>Tip:<\/em> If \u201cgold star or good enough\u201d isn\u2019t sticking for your team, try \u201cgo big or go balanced,\u201d or add another level of effort with <strong>\u201cgo for gold, strive for silver, or balance for bronze.\u201d <\/strong>You can also make up your own as long as your team adopts the shared language.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Step 5: Communicate with Stakeholders<\/strong><\/h2>\n\n\n\n<p>More often than not, <strong>reprioritizing your work impacts others. <\/strong>So, plan time to communicate directly with your stakeholders by<strong> sharing your perspective <\/strong>and<strong> making a proposal.\u00a0<\/strong><\/p>\n\n\n\n<p>First, determine what <a href=\"https:\/\/www.managementcenter.org\/resources\/modes-decision-making\/\" target=\"_blank\" rel=\"noreferrer noopener\">mode of decision-making<\/a> you\u2019re in.<\/p>\n\n\n\n<p>In<strong> joint, consult, or test mode<\/strong>, you need to get input or approval. For example,<strong> <\/strong>you might communicate to a direct report:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\" style=\"padding-right:var(--wp--preset--spacing--60);padding-left:var(--wp--preset--spacing--60)\">\n<p>\u201cAs you know, Jackie has been out and we have to make some hard choices. Right now, we\u2019re prioritizing the new online training, which means we won\u2019t have as much capacity for the social media campaign. Instead of a five-week campaign, we\u2019re paring it down to two weeks. Do you have questions about how we are moving forward? When everything seems urgent and important to your mission, remember you\u2019ll have the greatest impact when you <a href=\"https:\/\/www.managementcenter.org\/resources\/how-to-prioritize-work\/\" target=\"_blank\" rel=\"noreferrer noopener\">do the right things well,<\/a> instead of doing <em>all the things<\/em> at once<strong>.<\/strong> You\u2019re not just saying \u201cno;\u201d you\u2019re <strong>creating space for more high-quality \u201cyeses.\u201d<\/strong> Look for places you can celebrate the work your team has already put into the project, and then let it go.<\/p>\n\n\n\n<p><em>Tip:<\/em> This step-by-step guide is intended to make your life easier.
