Despite multiple job postings and outreach via relevant listservs, they haven\u2019t been getting enough qualified candidates. On top of that, their candidate pool has been lacking in racial and other types of diversity. The chart below shows how the hiring manager used <a href=\"https:\/\/www.managementcenter.org\/resources\/using-choice-points-to-advance-racial-equity-and-inclusion\/\" target=\"_blank\" rel=\"noreferrer noopener\">choice points<\/a> to resolve this problem.<\/p>\n\n\n\n<h5 class=\"wp-block-heading has-white-color has-maroon-background-color has-text-color has-background has-medium-font-size\">Step 1: Name your desired outcome<\/h5>\n\n\n\n<p>Fill staff vacancy by attracting a racially diverse pool of high-quality candidates.<\/p>\n\n\n\n<h5 class=\"wp-block-heading has-white-color has-maroon-background-color has-text-color has-background has-medium-font-size\">Steps 2 &amp; 3: Identify decision-making opportunities and examine equity\/inclusion impacts<\/h5>\n\n\n\n<p>Choice points:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Which tactics to employ for building the candidate pool<\/li>\n\n\n\n<li>What requirements to list for the job description<\/li>\n<\/ul>\n\n\n\n<figure class=\"wp-block-table columns-border\"><table><thead><tr><th>Choice Point<\/th><th>Status Quo<\/th><th>Potential E&amp;I Impact<\/th><\/tr><\/thead><tbody><tr><td><strong>Building the candidate pool<\/strong><\/td><td>Post to major nonprofit jobs boards and listservs<\/td><td>The default option has been yielding poor results\u2014not enough racial or other types of diversity\u2014and attracting a similar \u201cprofile\u201d of candidate, since most people join these listservs by word-of-mouth.<\/td><\/tr><tr><td><strong>Listing requirements for job description<\/strong><\/td><td>Current job requirements include \u201cU.S. Bachelor\u2019s Degree\u201d<\/td><td>The default option prohibits people with international degrees, or people without formal college education, from applying. Changing the requirement could expand the pool and allow greater diversity of candidates (such as more recent immigrants and\/or more people from poor or working class backgrounds).<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<h5 class=\"wp-block-heading has-white-color has-maroon-background-color has-text-color has-background has-medium-font-size\">Step 4: Brainstorm alternatives to the default approach<\/h5>\n\n\n\n<p>For building the candidate pool:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Do targeted outreach through coalition partners and community groups.<\/li>\n\n\n\n<li>Identify connectors and have 1:1 conversations with them about potential candidates to recruit.<\/li>\n<\/ul>\n\n\n\n<p>For listing requirements for the job description:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Change requirement to \u201cBachelor\u2019s Degree.\u201d<\/li>\n\n\n\n<li>Remove degree requirement altogether.<\/li>\n<\/ul>\n\n\n\n<h5 class=\"wp-block-heading has-white-color has-maroon-background-color has-text-color has-background has-medium-font-size\">Step 5: Act and evaluate<\/h5>\n\n\n\n<p>After some consideration and consultation with others on the team, the hiring manager decided to remove the degree requirement altogether. They also identified a few connectors from outside of their network before reposting the job announcement. After a few weeks, they had a bigger and more diverse pool. Eventually, they hired someone who was a great fit for the position, but previously had been ineligible to apply because they didn\u2019t have a bachelor\u2019s degree.<\/p>\n\n\n\n<p>Moving forward, the organization decided to systematize one-on-one outreach with potential connectors as part of their recruitment process. They also decided to rethink their degree requirements on all other open job postings.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"project\">Example 2: Project Management<\/h2>\n\n\n\n<p>Bright Beginnings works with families statewide to win universal early childhood education. Each year the organization hosts a statewide Kinder Camp, providing info sessions, health screenings, and other resources for families of children aged 3.5\u20135 years. Local chapters coordinate the event for their county.<\/p>\n\n\n\n<h5 class=\"wp-block-heading has-white-color has-maroon-background-color has-text-color has-background has-medium-font-size\">Step 1: Name your desired outcome<\/h5>\n\n\n\n<p>Families facing the greatest barriers to early childhood education feel welcome at the Kinder Camp and receive the resources they need.<\/p>\n\n\n\n<h5 class=\"wp-block-heading has-white-color has-maroon-background-color has-text-color has-background has-medium-font-size\">Steps 2 &amp; 3: Identify decision-making opportunities and examine equity\/inclusion impacts<\/h5>\n\n\n\n<p>Choice points:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Outreach materials and methods<\/li>\n\n\n\n<li>Language access during event<\/li>\n<\/ul>\n\n\n\n<figure class=\"wp-block-table columns-border\"><table><thead><tr><th>Choice Point<\/th><th>Status Quo<\/th><th>Potential E&amp;I Impact<\/th><\/tr><\/thead><tbody><tr><td><strong>Providing language access<\/strong><\/td><td>Flyers, media, and services have always been in English due to lack of staff capacity and resources for translation.<\/td><td>The default option reaches English-proficient families and excludes many immigrant and refugee communities.<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<h5 class=\"wp-block-heading has-white-color has-maroon-background-color has-text-color has-background has-medium-font-size\">Step 4: Brainstorm alternatives to the default approach<\/h5>\n\n\n\n<p>Providing translation and language access:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Work with community leaders to survey families on language access needs.<\/li>\n\n\n\n<li>Shift budget from print design to multilingual radio and text messaging campaign.<\/li>\n\n\n\n<li>Partner with colleges to recruit bilingual volunteers.<\/li>\n<\/ul>\n\n\n\n<h5 class=\"wp-block-heading has-white-color has-maroon-background-color has-text-color has-background has-medium-font-size\">Step 5: Act and evaluate<\/h5>\n\n\n\n<p>After surveying families, Bright Beginnings identified the need for outreach in Spanish, Vietnamese, and Tagalog. With this info, they added a question to the Provider Registration Form to indicate languages spoken, and asked agencies to send bilingual staff whenever possible. The partnership with the state\u2019s public university to recruit bilingual volunteers was successful, resulting in 250 volunteers for the day of the event.<\/p>\n\n\n\n<p>While they didn\u2019t track language data in prior years, an analysis of zip codes showed 34% more participation from predominantly immigrant communities in the three largest counties. This increase was largely a result of ads on Spanish-language radio and in Asian ethnic media.<\/p>\n\n\n\n<p>With the survey data and family feedback from this year, they are seeking a grant with partnership to expand the pilot. In particular, they hope to partner with hospitals and community health clinics to reach parents of children aged 3-4 with info about next year\u2019s camp.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"retention\">Example 3: Retention and Performance Management<\/h2>\n\n\n\n<p>Corey is the Chief Schools Officer and a white woman. She\u2019s been struggling for the last few months to get timely and effective work products from Jackie, the Senior Director of Curriculum and Assessment. She\u2019s getting increasingly frustrated, and Jackie seems to be unhappy as well. She\u2019s also aware that there are lines of difference and power to consider\u2014Jackie is the only Black and openly queer person on their leadership team. After getting input from others, observing Jackie in action, and reflecting on Jackie\u2019s earlier successes, Corey believes that Jackie can excel in her role. She decides to think through ways she can better support Jackie to be successful. Her goal is to support Jackie to produce good work that she feels confident about and commit to another school year.<\/p>\n\n\n\n<h5 class=\"wp-block-heading has-white-color has-maroon-background-color has-text-color has-background has-medium-font-size\">Step 1: Name your desired outcome<\/h5>\n\n\n\n<p>Support Jackie to produce good work that she feels confident about and commit to another school year.<\/p>\n\n\n\n<h5 class=\"wp-block-heading has-white-color has-maroon-background-color has-text-color has-background has-medium-font-size\">Steps 2 &amp; 3: Identify decision-making opportunities and examine equity\/inclusion impacts<\/h5>\n\n\n\n<p>Choice points: In order to identify choice points, Corey did a <a href=\"https:\/\/www.managementcenter.org\/resources\/tools-for-identifying-choice-points-the-bias-check\/\" target=\"_blank\" rel=\"noopener\">\u201cbias check\u201d<\/a> to spot disparities between the support she\u2019d been providing to Jackie compared to her other direct reports.<\/p>\n\n\n\n<figure class=\"wp-block-table columns-border\"><table><thead><tr><th>Choice Point<\/th><th>Status Quo<\/th><th>Potential E&amp;I Impact<\/th><\/tr><\/thead><tbody><tr><td><strong>Feedback<\/strong><\/td><td>Corey tries to share feedback with Jackie during every check-in. However, they don\u2019t have a particularly strong relationship and Corey is very mindful of their lines of difference and doesn\u2019t want to come across as being too harsh on the person with the most marginalized identities on her team. As a result, she\u2019s not as direct with her feedback. When she does give it, it ends up being watered down and piecemeal.<\/td><td>Compared to her (non-Black and straight) colleagues, Jackie\u2019s getting feedback that\u2019s less clear, candid, and timely, so she doesn\u2019t realize her work is not meeting expectations until it\u2019s too late to change course. In addition, because of the piecemeal nature of the feedback, Jackie doesn\u2019t fully understand the pattern that Corey has detected or the concrete improvements that Corey needs to see.<\/td><\/tr><tr><td><strong>Check-in times<\/strong><\/td><td>Mondays at noon<\/td><td>Holidays usually fall on Mondays. Corey\u2019s check-ins with other staff happen during the middle of the week, so her check-ins with Jackie are usually the only ones to get canceled (and not rescheduled) during holiday weeks. So, Jackie is getting substantially less of Corey\u2019s time, support, and feedback.<\/td><\/tr><tr><td><strong>Interactions in the office<\/strong><\/td><td>Jackie tends to be out of the office more than her colleagues because of the nature of her role. Jackie and Corey tend to only discuss work matters during their scheduled check-ins.<\/td><td>With Jackie often being out of the office for professional development and external meetings, they haven\u2019t gotten into the habit of interacting informally throughout the course of their week in the same way that Corey does with her other direct reports, with whom she generally interacts with more on a day-to-day basis. On top of having more opportunities to interact, Corey and her other direct reports (mostly white women) also have more in common\u2014they have kids (Jackie doesn\u2019t), they went to similar academic institutions, and they enjoy similar hobbies. Without the kind of relationship where she feels comfortable interrupting Corey\u2019s day to ask a question or check in on the progress of her work, Jackie doesn\u2019t get as much help and guidance as her peers.<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<h5 class=\"wp-block-heading has-white-color has-maroon-background-color has-text-color has-background has-medium-font-size\">Step 4: Brainstorm alternatives to the default approach<\/h5>\n\n\n\n<p>For feedback:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Do a stepback with Jackie to share feedback (including about the patterns she has noticed), hear her perspective, and get on the same page about what improvements are needed.<\/li>\n\n\n\n<li>Commit to doing <a href=\"https:\/\/www.managementcenter.org\/resources\/2x2-feedback-form\/\" target=\"_blank\" rel=\"noopener\">2\u00d72 feedback<\/a> in their check-ins (at least weekly for the next month).<\/li>\n<\/ul>\n\n\n\n<p>For check-in time:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Move check-in to the middle of the week.<\/li>\n\n\n\n<li>Make check-ins non-negotiable\u2014if they have to be canceled, then commit to rescheduling.<\/li>\n<\/ul>\n\n\n\n<p>For interactions in the office:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Make a point to check in informally if they\u2019re in the office together, even if it\u2019s just to ask \u201chow\u2019s ___ going?\u201d<\/li>\n\n\n\n<li>Find more time to get to know Jackie on a more casual basis without the pressure of providing an update on work.<\/li>\n<\/ul>\n\n\n\n<h5 class=\"wp-block-heading has-white-color has-maroon-background-color has-text-color has-background has-medium-font-size\">Step 5: Act and evaluate<\/h5>\n\n\n\n<p>Corey had a stepback conversation with Jackie to share feedback, clear the air, and re-set expectations. During the conversation, Jackie shared that she\u2019d been growing resentful because she felt like she hadn\u2019t been getting as much support or time with Corey as her colleagues.<\/p>\n\n\n\n<p>Corey decided to tackle some of the low-hanging fruit and changed their standing time to Wednesday mornings and made it a non-negotiable part of her calendar for two months. She also made sure to do quick, informal check-ins with Jackie on the days that they were both in the office. More importantly, through examining her choice points, Corey realized she needed to invest more in her relationship with Jackie, especially because their different backgrounds, identities, and work styles meant they didn\u2019t immediately relate to each other as well as she did with her other staff.<\/p>\n\n\n\n<p>Over the next two months, they checked in more frequently on projects and Corey was able to provide more timely coaching and feedback. Corey also worked harder to connect with Jackie over non-work interests. With more frequent communication, Jackie felt more comfortable with proactively tapping Corey for support. Jackie eventually became one of her high-performers and committed to staying on staff for the next school year.<\/p>\n","protected":false},"excerpt":{"rendered":"<p>Check out these examples of how key
