Different from a decision-making <em>process<\/em> (e.g., consensus, majority vote, individual makes the call, etc.), your <em>mode<\/em> describes the <strong>type of input<\/strong> you\u2019re seeking from a person or group. Essentially, it tells people how you\u2019ll engage with suggestions.<\/p>\n\n\n\n<p>The decision-making spectrum we use stretches from joint mode (maximum input and collaboration), to consult, test, persuade, and tell mode (when you&#8217;re seeking less input). For example, a project manager might use the gradient above to clarify the purpose of a meeting: \u201cWe are viewing this as a joint decision. We\u2019ll review the three options today, take questions, and vote using our normal process.\u201d Later in the project, the same manager might meet with the team in a different mode: \u201cTo be transparent, I\u2019m in test mode\u2014I\u2019ve thought about XYZ and am leaning toward this path, and I want to see whether you think it\u2019s the right course before I decide. Is there anything else I should consider?\u201d<\/p>\n\n\n\n<p>Being clear about your mode is a key step in <a href=\"https:\/\/www.managementcenter.org\/resources\/using-fair-process-to-make-better-decisions-a-quick-start-guide\/\" target=\"_blank\" rel=\"noopener\">fair process decision-making<\/a>.<\/p>\n\n\n\n<p>For project leaders and managers, getting clear about your mode is a <a href=\"https:\/\/www.managementcenter.org\/resources\/using-choice-points-to-advance-racial-equity-and-inclusion\/\" target=\"_blank\" rel=\"noreferrer noopener\">choice point<\/a>. When staff routinely get asked for input that\u2019s discounted or ignored, they are less likely to feel valued and included, which leads to disengagement\u2014an experience that is all-too-often the norm for staff with marginalized identities or less power. When you\u2019re transparent about your decision mode, it sets expectations and shows you respect people\u2019s time, insight, and energy. Naming your mode is also a good time to reflect on the input you seek, from whom, and how often. Ask yourself:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Which mode reflects how I will make this decision?<\/li>\n\n\n\n<li>Who will be impacted by this decision? Are there patterns along lines of race, gender, or other identities I need to be mindful of?<\/li>\n\n\n\n<li>Where can I build in more authentic collaboration or seek out new perspectives that are frequently left out?<\/li>\n\n\n\n<li>How often am I showing up in tell or persuade mode? What\u2019s holding me back from seeking more participation in decisions?<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">Deciding which mode to use<\/h3>\n\n\n\n<figure class=\"wp-block-table columns-border\"><table><thead><tr><th><\/th><th>Joint<\/th><th>Consult<\/th><th>Test<\/th><th>Persuade<\/th><th>Tell<\/th><\/tr><\/thead><tbody><tr><td><strong>When&#8230;<\/strong><\/td><td>The team is the decision-maker and will collaborate to come to agreement; often looks like voting or using a consent\/consensus process<\/td><td>The decision-maker(s) are seeking input on a specific decision or option and will consider new ideas or feedback to shape the final outcome; this could look like brainstorming or weighing a few concrete options<\/td><td>Decision-maker(s) have a concept or draft and want to see how it works, lands, or holds up for different audiences<\/td><td>Decision-maker(s) want to build buy-in and have already done work to get here; concerns raised will inform improvements (and, in some rare cases, might change the decision)<\/td><td>The decision is made. Decision-maker(s) are sharing information, including context or rationale, to promote understanding; questions and input will aid implementation<\/td><\/tr><tr><td><strong>Questions you can ask<\/strong><\/td><td><ul><li>Which path do you vote for?<\/li><li>What do you think we should do?<\/li><li>If you would not vote for X path, what would it take to get to \u201cyes\u201d?<\/li><\/ul><\/td><td><ul><li>Your input will really shape our next step on X and Y. What ideas do you have?<\/li><li>What could make this even better?<\/li><li>What could go wrong? <\/li><li>What have you seen work\/not work?<\/li><li>If you were in my shoes, what would you do?<\/li><\/ul><\/td><td><ul><li>One option we\u2019re considering is A. How does this idea land on you? What parts of that plan do you have concerns about?<\/li><li>What could you imagine going wrong with how we\u2019re approaching this?<\/li><li>What\u2019s an outcome you absolutely want to avoid?<\/li><\/ul><\/td><td><ul><li>What would it take to implement this well? <\/li><li>What questions do you still want clarified?<\/li><li>What would make you really excited about this path or proposal?<\/li><\/ul><\/td><td><ul><li>Do you have any questions about how we are moving forward?<\/li><li>Do you need anything from me to get this going? <\/li><li>What do you need from me in order to convey all of this to your team?<\/li><li>Can you sum up your understanding of where we\u2019re headed?<\/li><\/ul><\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p>Whether you\u2019re in a group working toward consensus, a director gathering input to inform a decision, or a project leader building buy-in for a solution to a problem, transparency about decision modes combined with <a rel=\"noopener\" href=\"https:\/\/www.managementcenter.org\/resources\/how-to-receive-feedback-part-1\/\" target=\"_blank\">openness to feedback<\/a> can help build the kind of authentic engagement that leads to better outcomes.<\/p>\n","protected":false},"excerpt":{"rendered":"<p>Being transparent about how decisions will get made often gets better outcomes with more engaged participants.
