{"id":12704,"date":"2024-08-08T23:00:36","date_gmt":"2024-08-08T23:00:36","guid":{"rendered":"https:\/\/www.managementcenter.org\/?post_type=resources&#038;p=12704"},"modified":"2025-07-14T21:36:44","modified_gmt":"2025-07-14T21:36:44","slug":"making-the-most-of-managers-meetings","status":"publish","type":"resources","link":"https:\/\/www.managementcenter.org\/resources\/making-the-most-of-managers-meetings\/","title":{"rendered":"Making the Most of Managers&#8217; Meetings"},"content":{"rendered":"\n<p>Being a manager can feel isolating\u2014particularly for <a href=\"https:\/\/www.managementcenter.org\/resources\/3-strategic-mindsets-for-middle-managers\/\" target=\"_blank\" rel=\"noreferrer noopener\">middle managers who often face pressure from both staff and senior leadership<\/a>. That\u2019s one of the many reasons we have regular manager meetings at TMC. Done well, managers&#8217; meetings can help build trust and connection amongst managers, strengthen the organization\u2019s culture, and foster organization-wide alignment.<\/p>\n\n\n\n<p>Here are some tips for making the most of them:<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">1. <strong>Create space for relationship-building.<\/strong><\/h3>\n\n\n\n<p>We often say that if our schools and organizations are organisms, <a href=\"https:\/\/www.managementcenter.org\/resources\/four-elements-strong-relationships-managers-guide-relationship-building\/\" target=\"_blank\" rel=\"noreferrer noopener\">relationships are the connective tissue<\/a>\u2014they bind, support, and protect us. In managers&#8217; meetings, relationship-building might look like:\u00a0<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Giving folks time to connect in small groups or pairs (be mindful of putting direct reports with their managers!)<\/li>\n\n\n\n<li>Opening the call with a thoughtful check-in question\u00a0<\/li>\n\n\n\n<li>Providing other opportunities for peer coaching and problem-solving<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">2. <strong>Set community agreements.<\/strong><\/h3>\n\n\n\n<p>To build trust and relationships, managers&#8217; meetings must provide <a href=\"https:\/\/marcvollebregt.medium.com\/why-psychological-safety-is-essential-for-your-teams-success-fa9d43903a39\" target=\"_blank\" rel=\"noreferrer noopener\">psychological safety<\/a>\u2014it\u2019s tough to talk about your management challenges if you feel like your peers will judge you! That\u2019s where community agreements can help. Here are a few that we use at TMC:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>We own our impact and intention.\u00a0\u00a0\u00a0<\/li>\n\n\n\n<li>We move up to share missing perspectives and move back to leave space for others to share.\u00a0<\/li>\n\n\n\n<li>We offer each other the gift of feedback.\u00a0<\/li>\n\n\n\n<li>We \u201cpress pause\u201d when something feels off or out of alignment with our values.<\/li>\n<\/ul>\n\n\n\n<p>If you\u2019ve never created community agreements, <a href=\"https:\/\/www.nationalequityproject.org\/tools\/developing-community-agreements\" target=\"_blank\" rel=\"noreferrer noopener\">this resource from the National Equity Project<\/a> provides a helpful framework.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>3. Practice the skills!<\/strong><\/h3>\n\n\n\n<p>All managers benefit from having spaces to refine their management practices. Managers&#8217; meetings can be a safe space for managers to practice skills and share ideas and feedback. Pick 1-2 management skills for managers to work on in each meeting. You could practice:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Delivering effective feedback. Give managers 10 minutes to fill out the <a href=\"https:\/\/www.managementcenter.org\/resources\/giving-feedback\/\" target=\"_blank\" rel=\"noreferrer noopener\">CSAW worksheet<\/a>, then split them into pairs to roleplay delivering that feedback.<\/li>\n\n\n\n<li>Crafting <a href=\"https:\/\/www.managementcenter.org\/resources\/smartie-goals-worksheet\/\" target=\"_blank\" rel=\"noreferrer noopener\">SMARTIE goals<\/a>. Break into small groups and workshop a goal for each group member, making them as SMARTIE as possible.<\/li>\n\n\n\n<li><a href=\"https:\/\/www.managementcenter.org\/resources\/delegation-worksheet\/\" target=\"_blank\" rel=\"noreferrer noopener\">Delegating effectively<\/a>. Select two managers ahead of time to roleplay a sample delegation with verbal repeat-back while other managers watch. Have managers discuss what they thought the demonstrators did well and what they might do differently.<\/li>\n\n\n\n<li><a href=\"https:\/\/www.managementcenter.org\/resources\/eight-step-guide-to-performance-evaluations-for-managers\/\" target=\"_blank\" rel=\"noreferrer noopener\">Conducting performance evaluations<\/a>. Craft a few likely scenarios, break people into small groups, and instruct them to share how they would respond. Debrief in the large group and share reminders about relevant organizational practices or policies, if needed.<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>4. Test the waters.<\/strong><\/h3>\n\n\n\n<p>Managers&#8217; meetings offer an opportunity to test ideas and processes before rolling them out across the organization. With closer vantage points than senior leadership, managers can anticipate problems and foresee how their staff will respond to new policies. Be clear about the <a href=\"https:\/\/www.managementcenter.org\/resources\/modes-decision-making\/\" target=\"_blank\" rel=\"noreferrer noopener\">mode of decision-making<\/a> going into each discussion. You might ask:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Do you have any concerns about this decision? What concerns might the people you manage have?<\/li>\n\n\n\n<li>What problems might we run into in implementing this new policy? How would you prevent or mitigate them?<\/li>\n\n\n\n<li>What would you do differently?<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>5. Roll out policies, procedures, and expectations.<\/strong><\/h3>\n\n\n\n<p>Managers at an organization can function as a distributed implementation system\u2014your built-in phone tree\u2014but make sure it <em>actually<\/em> functions as a phone tree and not just a messy game of telephone. Roll out a new system or policy with your managers first, including expectations for how managers should uphold or implement the policy (consider adapting the <a href=\"https:\/\/www.managementcenter.org\/resources\/delegation-worksheet\/\" target=\"_blank\" rel=\"noreferrer noopener\">Delegation Worksheet<\/a>!). Invite managers to share questions and concerns\u2014you can even solicit them by asking questions like:\u00a0<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Do you have any questions about the expectations moving forward?<\/li>\n\n\n\n<li>What do you need to roll this out with your staff?<\/li>\n\n\n\n<li>How do you see this landing?<\/li>\n<\/ul>\n\n\n\n<p>Then, lean on managers to run a similar process with their teams.<\/p>\n","protected":false},"excerpt":{"rendered":"<p>Tap into the collective power of your managers with effective managers\u2019 meetings!
